Characters need depth
A good story has good characters. Good characters have their own set of problems, their background and their goals and motivations in life.
I don’t have to reveal everything about every character. That would beat the purpose of a story.
But the characters traits must come forth in each character even if they have not been exposed.
Think of a stranger that you meet at a party. That person is not going to tell you their backstory first and then start behaving in their peculiar manner. Their actions come first. They way they talk, the way they walk, even smile. The person is already behaving their way without giving you any backstory.
That is how characters should be: we get to know them as we flow through the story.
Good characters drive the stories.
